Why does the same message land perfectly with one person and fall completely flat with another? Why does a well-written news article convince some readers and leave others unaffected? The answer lies not in the words alone, but in a web of personal, cultural, and cognitive factors that shape how messages are sent and received. In 1960, American communication theorist David K. Berlo introduced the SMCR Model of Communication in his book The Process of Communication – a framework that moved beyond the mechanics of message transmission to ask a deeper question: what determines whether communication actually works?

From Shannon-Weaver to Berlo: a more human model
To appreciate what Berlo contributed, it helps to know what came before. In 1948, Claude Shannon and Warren Weaver developed a communication model originally designed to improve telephone signal transmission. It described communication as a straightforward technical process: a sender encodes a message, transmits it through a channel, and a receiver decodes it. Functional, yes – but too mechanical for human interaction.
Berlo felt this was too simplistic. He wanted to understand why, even when the signal is clear, the meaning still gets lost. His solution was the SMCR Model – an acronym for Source, Message, Channel, and Receiver. Rather than treating communication as a pipe through which information flows, Berlo treated it as a human process, shaped by the internal qualities of the people involved. According to Berlo, all forms of communication are attempts by the source to influence the behavior of the receiver – and whether that influence succeeds depends on how well the two sides are aligned.

Each component of the model contains a detailed set of sub-factors. This is what separates Berlo’s framework from simpler models – it doesn’t just name the parts, it explains what’s inside them.
Source: who is sending the message?
The source is the originator of the message – a journalist writing a report, a politician giving a speech, a teacher explaining a concept. The source’s job is to encode an idea into a communicable form. But how effectively they do that depends on five key attributes:
- Communication skills: The ability to speak, write, listen, read, and use non-verbal cues. A source with poor writing skills may encode a message confusingly, regardless of how sound the underlying idea is.
- Attitude: This covers the source’s attitude toward the subject, the receiver, and themselves. A teacher who is passionate about a subject communicates with more energy and clarity than one who finds it tedious – and audiences notice the difference.
- Knowledge: Berlo refers specifically to subject-matter expertise, not general intelligence. A source must know the topic deeply to communicate it effectively. A doctor unfamiliar with the latest treatment guidelines, for instance, may confidently relay outdated information.
- Social system: Values, laws, beliefs, and social norms shape how messages are constructed. A journalist operating in a country with press restrictions will encode messages differently than one working in a free press environment.
- Culture: Cultural context frames the entire communication. A gesture, phrase, or visual that is neutral in one culture may be offensive or meaningless in another.
Message: what is being communicated?
The message is the physical output of the encoding process – the article, the speech, the broadcast segment. Berlo broke the message into its own set of sub-components to show that a message is never just its content:
- Content: The core information, from beginning to end. In a news report, this is every fact, statistic, and detail included in the story.
- Elements: The specific tools used to carry the content – words, images, sounds, body language, gestures. A video news report, for instance, uses the reporter’s spoken words, footage, graphics, and ambient audio all as elements.
- Treatment: The way content is packaged and presented. The same information about a protest can be treated as a breaking emergency (urgent, alarming tone) or as a social feature (thoughtful, contextual). Excessive treatment – too much jargon, embellishment, or dramatic framing – can actually obscure the core message rather than enhance it.
- Structure: The order and organization of the message. A well-structured op-ed builds its argument logically; a poorly structured one loses the reader before making its point.
- Code: The system of signs and symbols used, most commonly language. Choosing the wrong code – publishing a story in English for an audience that reads only Hindi, or using legal jargon for a general audience – is one of the most common reasons messages fail.
Channel: how does the message travel?
The channel is the medium through which a message moves from source to receiver. What makes Berlo’s approach to the channel distinctive is that he framed it primarily in terms of the five human senses used to decode messages: seeing, hearing, touching, smelling, and tasting. This is less about the technology and more about how the human body receives information.
- Seeing: Text, video, photographs, body language, facial expressions.
- Hearing: Spoken words, tone of voice, music, ambient sound.
- Touching: A handshake, a product’s physical texture, haptic feedback on a device.
- Smelling: Olfactory cues – the smell of smoke as a warning, or the scent used in a retail store to create atmosphere.
- Tasting: Relevant in food journalism, advertising, and product sampling.
The practical lesson here is significant: depending on the message, some channels are more useful than others, and it is often advantageous to use several channels simultaneously. A public health campaign warning about a disease, for example, is more effective when it combines visual infographics (seeing) with a radio announcement (hearing) rather than relying on a single channel. Choosing the wrong channel – attempting to resolve a sensitive, complex interpersonal conflict via a text message, for instance – is itself a source of communication failure.
Receiver: who is decoding the message?
The receiver is the audience – the person or group at the other end who decodes the message and assigns meaning to it. Berlo’s critical insight is that the same five factors that shape the source also shape the receiver: communication skills, attitude, knowledge, social system, and culture.
For communication to be smooth, the receiver’s thinking pattern must be broadly in accordance with that of the sender. This does not mean they must agree – it means they must share enough of a common framework to understand what is being said. A scientific journal article sent to a general public audience fails not because the content is wrong, but because the code (academic language), the knowledge gap, and the attitudinal mismatch between source and receiver are too large. The scientist must change the code, the channel, and possibly even the content framing to reach that audience effectively.
Attitude on the receiver’s side is equally powerful. A receiver who is deeply skeptical of the source – say, a reader who distrusts a particular news outlet – may decode an accurate, well-written message in a distorted way, filtering it through their existing bias. This is why credibility of the source matters: a credible source is more likely to be persuasive, because the receiver’s attitude toward the source colors how the message is interpreted.
Encoding, decoding, and the alignment problem
The most important practical takeaway from Berlo’s model is what we might call the alignment problem. Berlo argued that communication succeeds when the source and receiver are on roughly the same level across these five dimensions. When a mismatch exists – in knowledge, in culture, in attitude – the encoded message and the decoded message are two different things.
Consider a real-world example from journalism. A foreign correspondent reporting on caste discrimination in rural India encodes a story using frameworks familiar to a Western audience. The story is accurate. But the code, cultural references, and framing may mean Indian readers from affected communities decode it as reductive or patronizing. The gap isn’t in the facts – it’s in the fields of experience the source and receiver bring to the exchange. This is exactly what Berlo’s model helps diagnose.
The SMCR model is versatile and can be applied across interpersonal, organizational, mass media, and technological communication contexts. In organizational settings, managers can use it to audit why internal communications are failing – checking whether the message code is appropriate, whether the right channel was chosen, and whether the receiver’s attitude or knowledge level was accounted for.
Strengths and limitations of the model
Berlo’s model is widely used precisely because it is detailed without being impractical. It gives communicators a clear checklist: if a message fails, was it a source problem, a message problem, a channel problem, or a receiver problem? That diagnostic clarity is genuinely useful in fields from journalism training to public health campaigns to organizational management.
However, the model has well-documented limitations that are important to understand. The most significant is that as a linear transmission model, it does not include feedback loops found in many later models. In real conversations, the receiver constantly sends signals back – nodding, asking questions, looking confused – that prompt the source to adjust. Berlo’s model, as originally framed, does not account for this dynamic.
Second, the model largely ignores noise – the physical, psychological, and semantic barriers that interfere with communication. A loud room, a distracting notification, a misunderstood word – these are central to many other communication frameworks but are not explicitly addressed in SMCR. Factors such as noise, feedback, and context play significant roles in shaping communication effectiveness that the model simply does not capture.
Third, the model requires source and receiver to be on the same level for effective communication to occur – a condition that rarely holds in everyday life. Experts speak to novices. Journalists write for heterogeneous audiences. Politicians address citizens with wildly varying levels of political knowledge. The model’s assumption of symmetry is aspirational, not descriptive.
Despite these gaps, Berlo described factors that make the communication process more efficient, and the model remains a foundational tool in communication studies. It was extended by theorists like Marshall McLuhan and applied to mass communication psychology by Gerhard Maletzke, demonstrating its durability as a conceptual starting point.
Why Berlo’s model still matters
In an era of algorithmic content delivery, short-form video, and global media audiences, the questions Berlo raised in 1960 are more relevant than ever. Who is the source, and what biases do they carry? Is the message structured for its intended audience, or for the source’s comfort? Is the channel reaching the receiver where they actually are? And critically – is the receiver’s cultural and attitudinal frame even compatible with the message being sent?
These are not abstract academic questions. They are the practical challenges of every journalist, content creator, public health official, and educator working today. Berlo’s model doesn’t answer them all – but it asks the right questions, and that’s where good communication always begins.
