Every act of communication – a news broadcast, a classroom lecture, a political speech, a social media post – involves far more than simply sending a message. Whether that message lands as intended depends on a web of factors: the skills of the person speaking, the words and format chosen, the medium used, and the background of the person listening. In 1960, American communication theorist David K. Berlo gave scholars and practitioners a structured way to analyze all of this. His SMCR Model of Communication, introduced in his book The Process of Communication, broke down the communication process into four core components – Source, Message, Channel, and Receiver – and, crucially, mapped out the human factors that shape each one.

The context: what came before Berlo
To understand what Berlo contributed, it helps to know what he was building on. In 1948, Claude Shannon and Warren Weaver developed a communication model originally designed to improve telephone signal transmission. It treated communication as a largely technical process: a sender encodes a message, transmits it through a channel, and a receiver decodes it. The model was groundbreaking for engineering, but it said little about the human dimensions of communication – the role of attitude, culture, knowledge, or social background.
Berlo expanded on this linear model to create something more human-centered. He was also influenced by Wilbur Schramm, under whom he studied at the University of Illinois. Schramm’s concept of fields of experience – the idea that communication only works when the source and receiver share overlapping mental frames of reference – became central to how Berlo thought about the source-receiver relationship. According to Berlo, communication is fundamentally based on the things that source and receiver have in common, and the SMCR model was designed to make those commonalities – and gaps – visible.
The four components of the SMCR model
Berlo identified four basic components: source, message, channel, and receiver. The source encodes an idea into a message; the channel carries that message; the receiver decodes it. But the real depth of the model lies in the attributes Berlo assigned to each component, particularly the source and receiver, which share a mirrored set of five influencing factors.
Source: the originator and encoder
The source is where communication begins – the individual, group, or organization that formulates an idea and encodes it into a message. Berlo identified five factors that shape how effectively a source encodes its message:
- Communication skills: The ability to write, speak, read, listen, and use body language. A source with weak writing skills may encode a message that is technically correct but practically confusing.
- Attitude: The source’s attitude toward the audience, the subject matter, and itself. A condescending attitude will color the encoding, often in ways the source does not intend.
- Knowledge: Familiarity with the subject being communicated. A teacher who does not fully understand the material they teach cannot encode a clear message, regardless of how confidently they speak.
- Social system: The values, beliefs, rules, and institutions that shape the source’s worldview – including religion, professional norms, and social hierarchy. We can communicate only to the extent that the social system allows.
- Culture: Cultural background influences what is considered appropriate, respectful, direct, or taboo – and these assumptions are embedded in every encoded message.
These same five factors apply equally to the receiver. This symmetry is intentional: Berlo argued that effective communication occurs when the sender and receiver are on the same level or roughly similar across these dimensions. When a mismatch exists – in knowledge, culture, or attitude – the encoded message and the decoded message become two different things.
Message: content, code, and treatment
The message is the substance being transmitted. Berlo described the message’s attributes as code, content, and treatment, each of which can be analyzed in terms of elements and structure.
- Content refers to the body of the message in its entirety – everything from the opening to the closing, including both the intended and unintended signals.
- Code is the sign system used to carry the message – most commonly language, but also symbols, gestures, images, or any other system to which people attach shared meanings.
- Treatment refers to the choices the source makes at the level of code and content: the tone chosen, the level of formality, the selection of examples, the structure of an argument. Two sources with the same content and the same code can produce very different messages depending on how they treat that material.
Consider a public health announcement about vaccine safety. The content – the medical evidence – may be identical across versions. But the code (technical jargon versus plain English) and the treatment (reassuring versus clinical) will determine whether the message reaches a general audience effectively or not. The message component of the SMCR model draws attention to these choices as deliberate acts that communicate meaning beyond the literal content.
Channel: the pathway of transmission
The channel is the medium through which the message travels from source to receiver. Berlo discussed the channel primarily in terms of the five human senses used to decode messages: seeing, hearing, touching, smelling, and tasting. This was a deliberate move away from purely technical definitions of “channel.” Rather than thinking of a channel as a wire or a broadcast frequency, Berlo asked: through which sense does this message enter the receiver’s experience?
In practice, hearing and seeing are the senses that dominate most communication contexts – and in the modern world, these map onto a wide range of media: television, podcasts, newsletters, video calls, print journalism, and social media. The key insight is that choosing the right channel is not just a logistical decision. It directly affects whether the receiver can decode the message at all. A complex statistical finding communicated through dense academic prose (a visual/reading channel) may fail entirely with an audience that primarily engages through audio or video formats. Matching the channel to both the message and the receiver’s habits is part of effective encoding.
Berlo also noted that using several channels simultaneously is often advantageous – a point well illustrated by the effectiveness of video over text alone, or face-to-face conversation over email.
Receiver: the decoder
The receiver is the intended audience for the message, and their role in the SMCR model is active, not passive. The receiver decodes the message and gives it their own meaning – filtered through the same five factors that shape the source: communication skills, attitude, knowledge, social system, and culture.
This mirroring is one of Berlo’s most important contributions. Communication is not a one-way delivery of meaning from sender to recipient. It is a process in which the receiver reconstructs the message based on their own background and experience. For effective communication, the source and the receiver need to be on the same level – not in terms of social status, but in terms of the shared ground needed for encoding and decoding to align.
A practical example: a climate scientist presenting research findings to a general audience must account for the gap in knowledge between herself and her receivers. If she encodes the message in technical language appropriate for academic peers, the audience’s decoding will be imprecise – they will receive the words but not fully reconstruct the intended meaning. Adjusting the code, tone, and channel to match the receiver’s profile is what the SMCR model pushes communicators to do explicitly.
Encoding and decoding: the bridge between source and receiver
Encoding is the process by which the source converts an idea or intention into a message – selecting words, symbols, tone, and structure. Decoding is the mirror process by which the receiver interprets that message, translating it back into meaning. Two actions are inherent in the SMCR model: encoding on the sender’s end and decoding on the receiver’s end through the channel that was used.
Berlo’s model makes explicit that encoding and decoding are not symmetrical processes. The five factors – skills, attitude, knowledge, social system, and culture – operate differently in every individual. A message encoded from one set of cultural assumptions may be decoded through an entirely different frame. In the SMCR model, the encoder is the sender – the source of the message – while the decoder is the receiver who interprets it. When their respective frames are closely aligned, communication achieves high fidelity. When they diverge, the result is misunderstanding – not necessarily because the message was poorly encoded, but because the decoding conditions were different from those the source anticipated.
This is especially relevant in mass communication, where a single encoded message reaches millions of receivers with vastly different knowledge levels, cultural backgrounds, and attitudes. Journalists, broadcasters, and public communicators cannot control decoding – but by understanding the SMCR framework, they can make deliberate choices that increase the probability of their intended meaning being reconstructed accurately.
Strengths and limitations of the SMCR model
The SMCR model offers a clear and systematic way to diagnose communication problems. Rather than treating a failed message as a vague “miscommunication,” it gives practitioners a framework to identify exactly which component broke down – was it the source’s attitude? The choice of code? A mismatch in the channel? The receiver’s knowledge level? To ensure a message is conveyed as effectively as possible, the sender and the receiver must share some common ground – communication skills, culture, knowledge, and attitude are all vital.
The model has also proven versatile. It has been applied across mass communication, workplace communication, and psychology, and it influenced many communication theorists who came after Berlo.
However, its limitations are well documented. The most significant is the absence of feedback. As a linear model, it describes communication as a one-way process – source to receiver – without accounting for the receiver’s responses that loop back and shape the source’s next communication. The SMCR model does not include a feedback loop or an iterative process of receiving feedback to adjust communication – which means it cannot fully represent real-time conversations, interviews, or any interactive exchange.
Second, the model largely ignores noise – the physical, psychological, and semantic barriers that distort messages in transit. A loud environment, a distracting notification, ambiguous wording, or a deeply held prejudice can all interfere with decoding, but Berlo’s framework does not explicitly account for these disruptions. Third, it requires people to be on the same level for effective communication to happen – a condition that rarely holds in everyday life. In reality, communication routinely crosses significant gaps in knowledge, culture, and social position.
Despite these gaps, the SMCR model remains a foundational tool in communication studies. It was one of the first frameworks to shift attention from the mechanics of transmission to the human qualities of communicators – a move that made it indispensable in fields ranging from journalism education to organizational management.
